The deliverable is an honest operational map of the business. It's the foundation everything else gets built on, and often the first time the founder sees it whole in a single view.
System
With the map in hand, we turn what lives in your head into processes your team can execute. Clear documentation, tools chosen with judgment, automations where they add real value.
AI enters here when it replaces repetitive work that doesn't need human judgment — not because it sounds futuristic, but because it solves something real today. The goal isn't to have AI in your business. It's to have a business that runs without depending on you, and AI is one of the levers to get there.
Scale
A system without ongoing operation degrades. This is the phase where I review, adjust, and push the next bottleneck while your team runs what we built.
This is where the operating partner model proves itself: I don't disappear when the project ships. I stay as part of the operation at the pace the business needs, until the business no longer needs me.
Each pillar can be contracted independently. But the sequence matters: without Clarity, systems get built on assumptions; without System, scaling just amplifies the chaos.

One week of focused work together. We map how your business actually runs today, identify the three to five points where you're losing the most time, money, or clarity, and I deliver a prioritized plan of what to fix first and why.
At the end, you have a document you can execute on your own, with your team, or with me in a Sprint. You're not locked in.
Bottleneck Resolution Sprint
For founders who already know what the bottleneck is and need to solve it, not study it.
Three weeks of focused execution on one concrete problem. It could be systematizing a process that lives in your head, building the automation you've been postponing for months, or writing the playbook your team needs to run that area without you.
By the end of the Sprint, that bottleneck no longer exists. Documented, tested, handed off to your team.

AI-powered Fractional Operator
For founders who need a continuous operating partner, not a project with an end date.
I work with you three to four hours per month, in operating partner mode. I review the operation, push the next bottleneck, keep the systems running, and use AI to amplify what can be amplified without losing judgment.
The minimum engagement is six months because structural results don't show before then. Capped at eight concurrent clients because the model breaks down if diluted.

How we share the risk
If I'm asking you to trust a model you haven't tested yet, the least I can do is structure the deal so you don't carry all the risk. Here's what I commit to at each level.
Operational Diagnostic
What I commit: I deliver your prioritized operational plan by the end of the agreed week. If for any reason I don't, you get a full refund. No questions.
What you bring: a 90-minute kickoff session, access to the information I ask for during the week, and one hour at the end to review the plan together.
What I don't promise: that the plan will magically solve your business. I promise you'll have clarity on where the bottlenecks are and in what order they should be solved.
Bottleneck Resolution Sprint
A double commitment.
First, a fit week: if by the end of week one either of us feels there's no match in style or expectations, we stop. You pay only for the first week worked (one third of the price) and we part ways cleanly.
Second, structural result: if by the end of the Sprint the agreed bottleneck isn't resolved to a functional standard, I keep working at no additional cost until it is.
What you bring: access to the team and relevant information, decisions at decision points, and respect for the agreed scope.
What I don't promise: solving problems that weren't in the scope agreed at the start.
AI-powered Fractional Operator
The minimum retainer is six months because structural results don't show up before then. But the real match between operator and founder shows up much earlier.
Exit at month three: if by the end of the third month either of us feels there's no fit, we end the retainer there. You pay for the three months worked and close the relationship with no further commitment. No penalty, no negotiation.
What you bring: continuous communication, willingness to implement what we build together, and honesty when something isn't working.
What I don't promise: 24/7 availability. The retainer is three to four monthly hours used well, not constant presence.
The reason I structure the deal this way is simple: if I don't deliver real value, I don't deserve to keep your money. And if you don't bring your minimum to the table, no operator in the world can help you.
It's a deal between adults.
Why I built this
I've been watching the same pattern for years.
Latino founders running real businesses with real revenue and proven demand — burning money every day on email marketing nobody reads, on poorly segmented cold-call bots, on tools that promise much and deliver little. Using AI as a search engine instead of a lever. Tolerating outdated processes that bleed money because no one has time to fix them.
Meanwhile, the industry that's supposed to help them gets it all wrong. Those who charge top dollar and don't understand the language or cultural context. Those who execute technically but don't think strategically. The motivational coaches who sell talks and never touch the operation. The software vendors who promise transformation and deliver licenses.
The result is predictable: the founder ends up alone. They carry the business in their head because no one around them has enough context to help pull it out. And when they finally look for help, they find people who want to sell them something before listening to them. That's why many founders stop trying — and the ones who keep trying show up afraid to show the business as it really is, because last time they showed it, someone either judged them or sold them smoke.
That's what I saw. And that's what I decided not to do.
